The MSPs who built on word of mouth are now in trouble

There’s a quiet crisis happening in the MSP space right now that doesn’t get talked about enough.

I’m seeing it with more clients every year. An MSP owner calls me. They’ve been in business 20, sometimes 30 years. They’ve done good work, never lost many clients, and built a solid reputation on delivering reliable MSP services. They’re sitting at $3 to $4 million in revenue.

And they’re losing clients, one by one.

Not because they made a mistake. Not because their service got worse. Because their clients are retiring.

A problem they didn’t cause and can’t control

Think about it. An MSP that started in the mid-90s built relationships with business owners who were in their 40s and 50s at the time. Those same people are now in their 60s and 70s. They’re selling their businesses. They’re stepping back. They’re handing things off to kids or to private equity, and sometimes those new owners already have an IT provider.

One day, everything is fine. Next, you get a call from a client who’s been with you for 15 years. They’re not unhappy. They just sold the company.

There’s nothing you could have done differently for that specific client. But without a pipeline, every departure is a hole with nothing behind it to fill it.

Word of mouth built the business, but it can’t save it

This is the thing about word of mouth: it’s a great way to grow, but a terrible strategy to depend on. It works when your clients are active, growing, and connected to other people in your market. It breaks down when that client base ages out.

The MSPs I’m describing didn’t do anything wrong. They delivered good service for decades. But they never built a marketing system because they never had to. Referrals came in. The business grew. Why fix something that wasn’t broken?

The problem is that word of mouth isn’t a faucet you can turn back on when you need it. And by the time the attrition starts, the urgency is already high.

The urgency is real

For some of these MSPs, it’s not just about growth anymore. It’s about replacing revenue fast enough to keep the business viable. And when you’ve never built a lead generation system, starting from zero while clients are walking out the door is a brutal position to be in.

If you’re in this situation, the time to act is now, before the attrition accelerates. And if you’re not in this situation yet, this is the reason to build your pipeline today, while you still have the runway to do it right.

The MSPs who come out of this period in a strong position are the ones who treated marketing as an ongoing investment, not something to think about when things slow down.

Word of mouth will always be part of the picture. It just can’t be the whole thing.
